No money often means no commitment.

Don't work with actual models. They have inflated egos and think their time is worth more than everyone else's. Offer collabs to regular people (a lot of ppl are very good looking without actually being models) . They will be so grateful for the opportunity to get free pictures, they will not only be there physically but emotionally as well they will bring enthusiasm and gratefulness and passion. They might just need more guidance when it comes to posing etc as they aren't experienced.

Ask them why big you do not get a satisfactory reason, there are FB groups for photogs to post about good and bad experiences with models. Find your local one and create a post with names and links to their profiles.

I suggest implementing a fee for absence. In any TFP session, there is a mutual exchange of perceived value. Just because no money is involved doesn’t mean there isn’t an exchange of worth. However, if one party withdraws, the other is left with nothing, and their time is wasted. A mutual absence fee would solve this issue—it would also help filter out the unserious people right from the start.

Not throwing shade at you at all, cause your work is awesome. TFP is (imho) a fact of life when you’re starting out as a model or photographer. You both need experience, don’t have $, so that’s a way to do it. Flakey models (and photographers) are part of the TFP/model mayhem world sadly. Not sure why you wouldn’t say anything though. Express your disappointment. I guess just be more careful of who you use in the future. I’ve been there done that myself (and I suck st marketing)!
